Most PMax guides show you where to click. This one explains how the algorithm decides what to serve, and the six settings that actually determine whether your campaign works.
Performance Max is Google's AI-driven campaign type that serves ads across Search, Shopping, YouTube, Display, Discover, Gmail and Maps from a single campaign. It works by combining your asset groups with audience signals and conversion data to predict which combination will convert. The six settings that determine success are conversion tracking accuracy, conversion value quality, asset group structure, audience signals, brand exclusions and the feed.
I have managed Performance Max campaigns since it replaced Smart Shopping, and the pattern is consistent: the accounts that fail are almost never failing because of the campaign type. They fail because of what was fed into it.
PMax is an amplifier. Feed it clean conversion data and strong creative and it works well. Feed it noisy signals and it will spend your budget confidently in the wrong direction.
What PMax is actually doing
When you launch a PMax campaign, you are not buying placements. You are giving Google's model three inputs and asking it to find conversions:
- Asset groups — your headlines, descriptions, images, video and logos
- Audience signals — hints about who is likely to convert
- Conversion data — what a successful outcome looks like and what it is worth
The model then generates combinations across every Google surface and bids in real time based on predicted conversion probability.
The most important thing to understand: audience signals are hints, not targeting. PMax will serve outside your signal if it predicts a conversion. This is the single most common misunderstanding I see.
The six things that determine success
1. Conversion tracking accuracy
Everything downstream depends on this. If your conversion tracking is broken, PMax optimises toward a lie.
Check, in order:
- Is the conversion action firing once per purchase, not on every page view?
- Are enhanced conversions enabled?
- Is there a server-side layer, or are you relying purely on browser-side tags?
- Are you deduplicating between GA4 imports and native Google Ads tags?
I have audited accounts where the same purchase was counted three times. ROAS looked excellent. The business was losing money.
2. Conversion value quality
If every conversion has the same value, the model cannot distinguish a ₹500 order from a ₹15,000 order. It will chase volume.
Pass dynamic values. For lead-gen, pass different values for different lead qualities — a demo request should not be worth the same as a newsletter signup.
3. Asset group structure
One asset group per theme, not one per product. Common structures that work:

Each asset group needs enough conversion volume to learn. Splitting into eight groups with two conversions each per week is the fastest way to fail.
4. Audience signals
Give the model a strong starting point:
- Customer lists (your actual buyers, not a scraped list)
- Website visitors segmented by intent depth
- Custom segments built from competitor and high-intent search terms
These accelerate the learning phase. They do not constrain it.
5. Brand exclusions
Without brand exclusions, PMax will happily take credit for people who were already searching for you. Your ROAS will look wonderful and your incremental revenue will not move.
Add brand exclusions, then judge the campaign on incremental performance.
6. The feed
For ecommerce, the Merchant Center feed does more work than the ad copy. Titles, images, GTINs, availability and price accuracy directly determine what gets served.
The launch sequence I use
- Week 0 — Fix tracking. Verify with real test purchases. Do not skip this.
- Week 1 — Launch with one asset group, maximum assets, strong audience signals, brand excluded.
- Weeks 2-3 — Do not touch it. PMax needs roughly 2-6 weeks and consistent volume to exit learning. Editing resets it.
- Week 4 — Review asset performance ratings. Replace anything rated "Low".
- Weeks 5+ — Scale budget by no more than 20% every three days. Larger jumps re-trigger learning.
The most expensive mistake in PMax is impatience. Every meaningful edit restarts the learning phase. An account that gets edited twice a week never exits learning and never performs.
When PMax is the wrong choice
It is not universally correct. Avoid it when:
- You have fewer than roughly 30 conversions per month — there is not enough signal
- Your conversion tracking is unreliable and you cannot fix it soon
- You need granular control for compliance or brand-safety reasons
- Your product needs long, explanatory copy that short assets cannot carry
In those cases, standard Search with manual structure will outperform.
FAQ
How much budget does Performance Max need?
Enough to generate roughly 30 conversions per month. In rupee terms that depends entirely on your CPA — at ₹500 CPA that is ₹15,000/month; at ₹3,000 CPA it is ₹90,000/month. Below that threshold the model cannot learn reliably.
Why is my PMax spending everything on brand traffic?
Because brand traffic converts most easily and you have not excluded it. Add brand exclusions at the campaign level, then re-evaluate. Expect reported ROAS to drop and actual incremental performance to become visible.
Can I see which placements PMax used?
Only partially. Google provides asset-level and some channel-level reporting, but full placement transparency is limited. This is a genuine trade-off of the campaign type, and worth stating plainly to clients before launch.
Should I run PMax and standard Search together?
Yes, commonly. Standard Search with exact-match keywords will generally take priority over PMax for those queries, so a well-structured Search campaign can coexist and protect your highest-intent terms.
How long before I judge results?
Six weeks minimum, assuming you have not edited it. Judging PMax at two weeks tells you about the learning phase, not about performance.
